The Task-Calibrated Spectrum in Practice
Before and after — three HR workflows redesigned around the right human-machine balance

The task-calibrated human-machine spectrum gives you a principled way to determine the right level of AI autonomy for any HR process. Four positions — AI-Assisted, AI-Augmented, AI-Powered, Autonomous. Four determinants: risk, reversibility, relational value, and legal exposure. Apply the determinants to the task, locate the appropriate position, and design the workflow and governance to match.
That is the framework. This Note is about what it looks like when you actually use it — specifically, what changes in three HR processes when you move from current-state deployment to task-calibrated design. Not the theory. The before and after.
Process One: Recruiting
Current-state deployment — what most organisations are doing
AI is deployed across the recruiting funnel as a single capability layer. Sourcing tools scan talent pools and rank candidates. Screening tools assess applications against job criteria. Scheduling tools manage interview logistics. The implicit assumption — borrowed from the maturity model — is that more AI across more of the funnel represents more advanced practice.
The result is a funnel in which the AI autonomy level is roughly uniform across stages with fundamentally different task structures. Initial sourcing and scheduling have low risk and high reversibility. Final candidate assessment and offer decisions have high risk, low reversibility, and significant legal exposure. Treating them the same produces the wrong design for at least one — and usually both.
Task-calibrated design — what changes
Apply the four determinants stage by stage:
Sourcing: Risk is low — errors surface quickly, and candidates can re-enter the pipeline. Reversibility is high. Relational value is minimal. Legal exposure is real but manageable with pipeline monitoring. Position: AI-Powered, with aggregate bias monitoring across the full sourced population.
Initial screening: Risk rises slightly. Legal exposure increases — algorithmic screening is a documented source of discriminatory bias and falls under EU AI Act high-risk classification. Position: AI-Augmented — AI screens, humans review shortlisted outputs before candidates progress, bias monitoring operates across the full pipeline.
Interview assessment and selection: Risk is high — the decision directly affects an individual's career and the organisation's talent quality. Reversibility is low. Relational value is high. Legal exposure is maximal. Position: AI-Assisted — AI contributes structured data, behavioural analysis, and comparative benchmarking. A human makes the selection decision and owns it.
The task-calibrated design reaches three different positions within a single process — because the task structure genuinely differs at each stage. The before-state treats the funnel as a single entity. The after-state treats it as three distinct task environments, each requiring a different human-machine balance and a different governance architecture.
Process Two: Performance Management
Current-state deployment — what most organisations are doing
AI is used to aggregate performance data, generate narrative summaries, and, in some cases, produce preliminary ratings. The manager reviews the AI output and signs off. This is described as AI-Assisted — humans are in the loop. In practice, when managers are approving AI outputs at high volume with limited time and no structured challenge process, the effective position is closer to AI-Powered with a human signature attached.
The distinction matters because the task structure of performance assessment makes nominal oversight a governance failure, not a design success.
Task-calibrated design — what changes
The four determinants applied to performance assessment produce an unambiguous result. Risk is high — the assessment affects compensation, promotion eligibility, retention, and psychological well-being. Reversibility is low — in annual or semi-annual cycles, an error persists for months. Relational value is high — the feedback conversation is itself part of what makes performance management effective. Legal exposure is high — performance data used in promotion, pay, or termination decisions carries a significant risk of discrimination law claims in most jurisdictions.
Position: AI-Assisted. Not AI-Augmented. Not AI-Powered. AI-Assisted — where the human makes the determination, and AI informs it.
What changes in practice: the governance architecture shifts from sign-off to substantive review. Managers are not approving AI outputs. They are receiving AI inputs — data summaries, pattern analysis, comparative context — and forming their own assessment. The AI output is one input among several, not the draft that gets approved.
The governance architecture for AI-Assisted performance management is built around manager calibration, not AI configuration. The investment profile shifts accordingly: less in AI output generation, more in manager capability development and governance infrastructure.
Process Three: Workforce Planning
Current-state deployment — what most organisations are doing
Workforce planning AI is typically deployed as an analytical layer — surfacing skills gaps, modelling headcount scenarios, generating supply and demand forecasts. The outputs go to HR and business leaders who use them as inputs to planning decisions. This is broadly the right design. The question is whether the human review is substantive or nominal — and whether the governance architecture supports genuine interpretive challenge of AI outputs.
Task-calibrated design — what changes
Workforce planning sits at the AI-Augmented end of the task-calibrated spectrum. Risk is high at the aggregate level. Reversibility is moderate. Relational value is low. Legal exposure is present but less acute than in individual employment decision contexts.
The task-calibrated design does not change the position — AI-Augmented is already approximately where most organisations operate. What it changes is the governance architecture. The critical failure mode in workforce planning AI is interpretive deference — planners who accept AI-generated forecasts without challenging the model's assumptions, validating the underlying data, or stress-testing the scenarios against organisational knowledge the model lacks.
The governance requirement at AI-Augmented for workforce planning centres on interpretive accountability: structured review processes where planners are required to document where they challenged AI outputs, what alternative assumptions they tested, and what judgements they applied that the model could not.
The Pattern Across All Three
Three processes. Different current-state positions. Different task-calibrated positions. Different failure modes. But the same underlying pattern: the task-calibrated approach reaches a more specific answer than current-state deployment — and that specificity changes both the workflow design and the investment profile.
In each case, the change is not primarily about the technology. It is about the governance architecture that surrounds it — the oversight mechanisms, intervention triggers, accountability structures, and human capability investments that make the technology's position on the spectrum genuinely appropriate rather than nominally so.
That is the practical implication of the task-calibrated framework. Not a different tool selection. A different design logic — and a different set of decisions about where the investment goes.
